Industry veteran Krystal Santiago reveals how acquisition timelines have doubled and what founders must do differently to reach a successful exit
Minneapolis, MN – February 25, 2026 — Mind Grove hosted a pivotal webinar on February 25, 2026 featuring “The Acquisition Shift: Why Large MedTech Companies Want Your Revenue, Not Your R&D Risk,” presented by industry veteran Krystal Santiago and Mind Grove founder Cindy Grabowski, and drew strong engagement from MedTech professionals navigating the changing landscape of startup acquisitions.
The presentation analyzed seven major MedTech acquisitions from 2018-2025, revealing a stark reality: the acquisition timeline has extended from 5-8 years to nearly 12 years as strategic buyers increasingly demand fully de-risked, revenue-generating assets rather than early-stage innovation.
The De-Risking Revolution
Santiago outlined how the acquisition playbook has fundamentally changed since 2015. Strategic buyers are now looking for four critical components before acquisition:
- FDA Clearance or Approval
- Commercial proof with revenue traction
- Established reimbursement strategy
- Sales and marketing infrastructure ready to scale
The biggest takeaway from the presentation: Strategic buyers used to assume the risk and acquire early-stage innovation. Now they’re more patient and risk-averse, waiting for companies to prove not just clinical efficacy, but commercial viability. This means founders need to plan for the long haul and build fully-functioning companies—not just great technology.
What Founders Must Do Differently
Santiago and Grabowski presented a clear roadmap for companies navigating this new landscape:
- Plan for the long haul – Assume 10-12 years to acquisition, not 5-8
- Fund the full regulatory pathway yourself – Don’t count on strategic buyers to fund your FDA journey
- Make reimbursement table stakes – Develop and validate your reimbursement strategy early; it’s no longer optional
- Achieve revenue and market proof – Commercial traction matters as much as clinical data
- Build commercial infrastructure – Sales, marketing, and operational capabilities must be ready to scale
Industry-Wide Implications
The webinar addressed critical skill gaps in an industry where most U.S. medical device companies are small to mid-sized businesses now facing acquisition timelines stretching 8-12 years. Success requires not just technical innovation, but full industry fluency across regulatory, clinical, commercial, and reimbursement functions.
“In order to build that fully-functioning company that gets acquired, you now need full industry fluency, where everyone on your team understands everyone else’s role,” said Cindy Grabowski, Founder and Chief Pathfinder at Mind Grove.
The shift to longer timelines and higher acquisition bars creates both challenges and opportunities. Companies that successfully navigate the extended journey often command exponentially higher valuations, but only if they can raise smart capital, build efficiently, and maintain momentum across a decade-plus timeline.
